I've got a 98 ranger with a 2.5l I found a donor 4wd with a 2.3
How hard would it be to swap all the 4wd components
Over into my 2wd?
 
What year is the donor? and are they the same type (bed length and regular cab for example). the easiest way to accomplish what you are going for is to swap frames, as the 4x4 2.3L truck will be '97 or older which has a completely different type of front suspension than what you have, the complication is that I believe the cab is longer on '98+ Rangers than the older ones, but that could probably be overcome.
 
The only 2wds that can be converted to 4x4 are TIB trucks, and trucks with the edge package, and it's very labor intensive on either.

The best and easiest thing to do, would be to swap all of your good stuff to the 4x4 frame. And that's quite labor intensive too.

Or do a jeep axle in the 98, use the 2.3 5 speed, and transfer case. Also labor intensive. You have options but easiest is new body on old frame. I would swap the 2.5 onto it while they are apart, so the wiring is right, and you keep the 2.5's power.
