94 splash 4.0 a4ld problem opion/help

So I've been busting my tail on this ranger I just picked up. Today I decided to take it to work and park it on the water next to all the classics around my work. I've put 56 miles on it before this, fluid was always clean on dipstick, she always shifts great, once in a while I'd feel a slight vibration on take off but it's slammed so considered pinion angle as a culprit.

I drove 4 miles and she was great, i pulled in gas station and she idled for about 8 minutes while a guy complimented the truck and admired it....... i put it in drive and it rolled slower than usual but my ac was on and i idle very low when its on (another issue for another day) and when i gave it some gas she revved and barely moved. I got out in the 55mph road and wasnt getting past 15mph. I went 40ft to next drive way and parked and started looking. I adjusted the kickdown last night and checked vacuum line. Trans seemed really hot. I let it cool and drove around the lot and if I feathered the pedal right it would move. Almost felt like a beginner learning to drive a manual. I never got over 25 mph. I have reverse still.

I changed the fluid and filter, there was a good amount of black sticky sludge and minimal amount of metallic in the fluid. Fluid wasn't black but wasn't bright red. Valve body is exceptionally clean, I sprayed it down with electronics cleaner and there was no build up.

I put on new filter and added in 4 quarts and some Lucas and she's still doing it. it still has reverse, drive it wiĺl engage and start to roll and when you give it throttle she revs. If you feather it you can get it going to 15 or so. I don't feel it slip in and out like any of my c4 or fmx trans when they have been low on fluid.

I feel like my clutch packs are toast but in all a4ld diagrams reverse and 2-3 use the same clutch pack.
