So when I bought the truck the speedometer used to bounce around 10 MPH +/- of what you were doing. Took the dash apart because the lights didn't work. Speedo never worked again. True to hook it up a few times. Bought a new kit. Cut the new cable 1/4 inch longer than the old. Some time ago I dropped the pin that holds it together behind the dash. Was screwing with it tonight and made sure it has contact under the truck. I can feel the tension.

I stopped along side the road to try and hook it up behind the dash but since there's no key to hold it in its pretty hard to make sure it stays in. Any in used any thing else? Zip tie? <<< done that on something else before. Idk if that will work here.

Also the instructiins were kind of vague so I true using the tool they provided to pinch the square piece on but it didn't work so well so I hit it with a screw driver harderthan I ment tto. Which bent it so i hit it on the other side to straighten it

Pull it out of the transfer case and make sure the gear is intact. That sounds like what happened to mine when the cable got too close to the exhaust. It melted, seized, and stripped the gear.

The gear is intact. And I should have put this in the speedometer sections

I pulled tthe cable out far enough that I fur surely got it hooked to the speedometer. Still didn't work looked at the gear and the half towards the nipple is wore down to about half what it should be.

Replaced the gear and the speed sensor itself. The gear first then the sensor. After the sensor I heard tick tick tick. Was spinning and got gradually faster as I got faster. Stopped and plugged it in. It is all the way in on both sides. But won't go above 25 MPH. And is really far off. Idling across the lawn in first it reads 15. As I speed up it eventually drops to 0

When I had the cluster out I could never spin up the needle very far by hand. Is it worn out?

Might just have a bad speedo, it's rare bu can happen.
