A4Ld will not shift into drive without revving

Hello , I have tried the search button so don't kill me. I have a 94 Ranger 4x4 4.0 ohv . It has the A4Ld transmission. Anyhow my problem is when I put it into drive it will not engage without at least a minute of revving , after it finally engages the transmission shifts like it should no slipping late shifts or otherwise foul behavior . So I replaced the filter and rather than just replace the pan fluid,, I did a complete fluid change all 10 quarts or whatever it was... I still have the problem of it not wanting to shift into drive without first revving it for at least a solid minute... So anybody have a clue as to what the problem is ? Vacuum modulator ? Stuck valve body ? Or is it just thrashed and time to replace it.... Oh and as far as I know this is the original transmission and the truck has 212000 miles on it ..... :-). And yes the fluid was pretty fowl ,,,
 
Are you checking the fluid level in neutral on level ground after it has fully warmed up and is your tranny cooler lines flowing properly. 10 quarts sounds about right did you get alot of black fluid out of the torque converter and were there big metal shavings in the pan. Try pulling the cooler lines off the tranny and blow air through them both ways low pressure at first as not to rupture the radiator if it dont flow easy get a tranny cooler flush kit at the part store and flush it out good then blow it dry with air good. My C-3 will do the exact same thing when the fluid gets low. Your gonna want to flush the tranny cooler lines anyway if you have to change/rebuild the tranny.
 
Yep black fluid... No metal shavings , when I did the fluid change I removed the return line after the cooler but before the tranny , It flows pretty good. I noticed today on the way to work that I'm hearing a loose vacume somewhere gonna check the modulator as it sounds like that is where it is coming from. And yep checked fluid level while warm on level surface left it in park when I checked it so I'll check it again in the morning in nuetral.
 
Thanks for the input ..... Found that replacing this tranny is a crap shoot and I'm fortunate to have gotten 212000 out of it. Going to replace it with a M50D.
