Can a 2.9 - 2wd tranny out of a ranger be converted to 4wd

Yes, but it requires tearing apart the transmission to r/r the tailshaft. Usually better to replace the whole thing as a unit.

is it just the tailshaft that has to be changed or internal parts too?

shaft and extension housing. The housing is easy, gotta come off to change the shaft anyway.

To change the shaft, you have to take off the top cover, the front bearing retainer and input shaft, then remove all of the 5th gear/reverse assemblies, the rear bearing retainer and at that point I believe you can snake the mainshaft out through the top. All the gears, washers, bearings, clips, etc are then transferred to the new mainshaft and reassembled in reverse of removal.

Not a big deal IMO if you A) know what you're doing and B) have the tools to do it, might only take a couple hours if even that. If you've never had one apart though then it's easy to get over your head. Getting the gears off the shaft can be troublesome, as they tend to stick and if you pry on them you'll break off the teeth.

The above all presumes you are trying to "convert"
the M5OD-R1 "Mazda" transmission.

If instead you are trying to convert a Mistubishi FM132 (2wd) trans into an
FM146 (4x4) don't even start.
