Transmission won't shift into gear

Heres the story.
I have a 302 ranger with a tremec tko600 with a ram clutch, for over a year now the custom hydraulic setup was working just fine.
I did an axle swap after driving it for a week the trans started to shift into first very hard. It started as a hit and miss thing.
Now it's like this:
Shifts into first fine and all other gears, drive for 5 minutes first progressively gets harder to shift into, eventually i have to shut off, put into gear then start.
Car creeps forward on start up, clutch not disengaging completely.
The fluid was black as black can get.

I just replaced the slave cylinder since it was looking leaky. After bleeding and adjustment it did the exact same thing again. Theres no play in the pedal, it's firm. I even tested to make sure there was no air by clamping the slave shut and the pedal didn't move at all.
I'm replacing the master cylinder tomorrow, there seems to be some gunk around where the rod attaches to the piston.

I'm in a bind, I've got a once a year car show this weekend. I'm scared its the clutch itself or something else requiring transmission removal.
 
im no expert but it almost sounds like yoyr clutch isnt properly aligned....if it is i would check the slave like u said...good luck hope u fix it
 
I know how you feel my friend. been there, done that. My slave cylinder was crap and couldn't shift into gear. What you could try is keep on bleeding it. If it repeatedly does this, than chances are, you bought a junky slave. what kind of slave and clutch did you get? if you get a Luk clutch, you'll be very happy with it. No question. Slave on the other hand, your gonna have to be careful on where you buy it. I bought all my parts from carquest (best part store).
