If that was cold start you need to check that the ECT sensor is plugged in, 2 wire sensor near thermostat housing, tells computer to run cold engine richer and at a high idle, like 1,000rpms

You can change cracked/dried out valve seals without removing the heads

But I would check compression first, dry test then WET test to make sure its not the rings that are causing excessive blow-by and oil burning

What a day it has been. 😅 man this thing will be awesome. If the bendix in the starter would work 100%. Once the 4 low kicked in I could go anywhere. Time for a muffler install, passenger window needs new motor. Rear door still doesn’t open from the outside.
