Speedo off after worm-gear replacement

Ok, customer brought in his 97 Ranger with an odd issue. I need some input form the guys with more experience on the 95+ HEC with the electronic speedo.

97 Ranger, MT. He replaced his worm gear because the odometer stopped working. He was told to check the calibration by putting a battery to the posts of the motor and it should go to 72 MPH. He did that, it did, now the needle sits bottomed out at 25, even with the key off. Odo and trip meters work correctly, speedo reads correctly +25 as checked against his wife's Jeep.

Ideas?

That's strange. Sounds like there is something in there holding the needle up.....

Yeah that or he put it back on wrong. I didn't have time to tear it apart yesterday, so I figured I would ask and see if anyone knew about this one before he comes back.

If the needle was put back on wrong wouldn't it read 25mph faster all the time?

Ok, so the needle isn't actually in it's "zero" position until the cluster is plugged in and the key is on, so you can't set the needle to zero unless the cluster is powered up.

Did that, repositioned the needle, all good.
